What made the eladrin work? Two(*) more fey.

Having done a bit of research, I’m actually coming up with the answer “not a lot”, that is, my memory is rose colored.

But to rescue something gameable, here’s the idea:

The word “Eladrin” isn’t open-source, but the words Bralani and Ghaele are. Pathfinder did this interesting thing where they grew the Kyton into the entire space of Hellraiser cenobites; so let it be with these. Bralani are become a race of fey allied with, but distinct from, the Ghaele. The Bralani are medium fey creatures with strong elemental ties, while the Ghaele are more emotional, magical creatures with a strong association with light.

We want our Bralani to be around Challenge 1, so:

Bralani
Medium fey (shapechanger)
AC 14 (studded leather armor)
HP 22 (5d8)
SPEED 30 ft.

STR +0 DEX+2 CON+0 INT+2 WIS+2 CHA+4

SKILLS +4 Stealth, +4 Perception
DAMAGE IMMUNITIES lightning
DAMAGE RESISTANCES bludgeoning, piercing and slashing from nonmagical weapons
CONDITION IMMUNITIES charmed, paralyzed, petrified, unconscious
SENSES darkvision 60 ft., passive perception 14
LANGUAGES Elven, Sylvan
CHALLENGE 1

MAGIC RESISTANCE The bralani has advantage on saving throws against spells and magical effects.
ELEMENTAL FORM Switch forms as a bonus action. See sidebar.
INNATE SPELLCASTING The bralani’s innate spellcasting ability is Charisma (spell save DC 14). The bralani can innately cast the following spells, requiring no material components:
AT WILL: dancing lights, faerie fire
RECHARGE (5-6): misty step
ACTIONS
SHORT SWORD Melee Weapon Attack: +4 to hit, reach 5 ft, one creature. Hit: 5 (1d6+2) piercing damage.
SHORT BOW Ranged Weapon Attack: +4 to hit, ranged 80/320, one creature. Hit: 5 (1d6+2) piercing damage.

ELEMENTAL FORM SIDEBAR
Bralani are two-souled, between their own fey spirit and a connection to a geomantic entity. This reflects itself in their alternate elemental form, which they may adopt as an action: an elemental form including Air, Water, Earth, or Fire (q.v.). Replace the bralani’s statistics with those of the elemental, sized medium instead of large, hit points using the bralani’s hit points, all attack bonuses are +4, all save DCs are 12, and all damage dealt by slams, touches and special attacks is halved. A bralani may alter its elemental attunement with a month of study under the proper elemental spirit’s tuteledge.
I think we see how to beef that one up, especially once we decide to let it have fully-fledged elemental forms.

Now, our ghaele. Heavily inspired by ljosalfar, the ghaele in 2e actually had a smaller cousin (the shiere) and a bigger one (the tulani). So I say we confabulate an even lower leveled version, build that, call it the ghaele, and then declare that there are “leader” types out there too:

Ghaele
Medium fey (shapechanger)
AC 15 (chain shirt)
HP 45 (7d8+14)
SPEED 30 ft. (fly 50 ft., hover in orb form)

STR +1 DEX+2 CON+2 INT+2 WIS+2 CHA+4

SKILLS +4 Stealth, +4 Perception
DAMAGE IMMUNITIES lightning
DAMAGE RESISTANCES bludgeoning, piercing and slashing from nonmagical weapons
CONDITION IMMUNITIES charmed, paralyzed, petrified, unconscious
SENSES darkvision 60 ft., passive perception 14
LANGUAGES Elven, Sylvan
CHALLENGE 3

LIMITED MAGICAL IMMUNITY The ghaele can’t be affected or detected by spells of 1st level or lower unless it wishes to be. It has advantage on saving throws against all other spells and magical effects.
ORB FORM The ghaele can translate forms between a humanoid elf and a torch sized glowing orb (casts 10 feet of dim light; creatures touching the ghaele in orb form or hitting it with melee weapons from within 5 feet take 4 (1d8) radiant damage). Its statistics are unchanged except as indicated. Its equipment melds with its orb form, which cannot interact with objects and can enter a space as small as 1 inch without squeezing.
RADIANT WEAPONS The ghaele’s weapon attacks are magical and deal an additional 4 (1d8) radiant damage, included below.
INNATE SPELLCASTING The ghaele’s innate spellcasting ability is Charisma (spell save DC 14). The ghaele can innately cast the following spells, requiring no material components (or, in orb form, no components):
AT WILL: charm person, dancing lights, faerie fire
RECHARGE (5-6): misty step
3/DAY: disguise self, mirror image, silent image, tongues

ACTIONS
MULTIATTACK The ghaele makes two melee weapon or ranged weapon attacks. It may substitute a radiant glare for one attack.
RAPIER (humanoid form only) Melee Weapon Attack: +4 to hit, reach 5 ft, one creature. Hit: 6 (1d8+2) piercing damage and 4 (1d8) radiant damage.
LONGBOW (humanoid form only) Ranged Weapon Attack: +2 to hit, ranged 150/600, one creature. Hit: 6 (1d8+2) piercing damage and 4 (1d8) radiant damage.
RADIANT GLARE The ghaele targets one creature it can see within 60 feet of it. If the target can see the ghaele, it must succeed on a DC 14 Wisdom saving throw against this magic or take 9 (2d8) radiant damage. If the target fails the saving throw by 5 or more, it is blinded until the end of the ghaele’s next turn. A target that succeeds on the saving throw is immune to radiant glares for the next 24 hours.

I suggest the usual +4 CR, +40 HP, +2 to d20-y things changes for the following mods:

Ghaele Knight (Challenge 7, radiance dealing 2d8, “improved radiant glare” dealing 4d8 radiant damage; glare reactively at anyone attacking you, and the blinded effect lasts until they succeed on a save, and saving grants immunity to the ghaele knight, not all ghaele knights)

Ghaele Noble (Challenge 11, cast as an 11th level cleric, radiance 3d8, “radiant gaze” for 6d8 at the beginning of each target’s turn subjecting them to a glare, no immunity, and the blinded effect is permanent).

Ghaele Royal (Challenge 15, cast as a 17th level cleric, radiance 5d8, “improved radiant gaze” for 10d8, legendary resistances, legendary actions).
